I think the most dangerous number in equipment maintenance is the unit price. It feels objective. It feels comparable. And in my experience, it has cost our crew more than almost any other number we track.

Here's what I mean. Since 2017, I've handled parts and service orders for a paving crew. I've personally made — and documented — 14 significant purchasing mistakes, totaling roughly $42,000 in wasted budget. I'm not a purchasing director. I'm the guy who gets called when the machine won't run, and I've learned by paying for it.

The cheapest quote looked great every single time. That's the trap.

The lowest price on the screen is the least useful number on the screen.

What the Willow Pump Taught Me

In 2021, we bought a Willow pump to replace the transfer pump on our Leeboy tack distributor. The Willow was $284 cheaper than the Leeboy-sourced part. That's not a failure; it's a quiet cost that never shows up on a purchase order. The budget said we saved $90. The equipment log said the part needed replacing twice as often. Excavator vs Backhoe Is the Wrong Question

People love asking whether an excavator is better than a backhoe. It's a bad question, because better depends on soil, swing radius, transport, and the specific pick — not a spec sheet. A backhoe can do a lot of work for a lot less money. An excavator can reach places and lift loads a backhoe can't. Neither wins unless you define the job.

I watched this happen with a Bob crane rental last spring. We picked the smaller crane because the day rate was lower than the one that actually had enough reach. It almost got the job done. Almost cost us four hours of blocking, rerigging, and resetting the paver screed. The smaller crane was cheaper per day. It was not cheaper per finished lift.

That's the same logic that gets crews into trouble with cheap parts: looking at the acquisition cost instead of the completion cost.

But Sometimes Aftermarket Is Fine

I don't want to come across as an OEM-or-bust guy, because that's not what the data in my log says. Belts, filters, sealed bearings, simple wear plates — some aftermarket Leeboy paver parts are the same parts I'd order from the OEM with a different box. I'd buy those again. I've even recommended them to smaller crews who couldn't justify the premium.

The difference isn't the logo. It's whether the part is a documented, fit-checked replacement for the application. If the cross-reference has been verified on the actual machine, aftermarket is a legitimate option. If it's just same as OEM because the supplier's catalog says so, you're gambling with someone else's description of your part.

What I Do Before I Order Now

  2. I measure critical dimensions on the first part of any batch before installing the rest.
  3. I calculate delay cost, not just unit price. One day of field labor and equipment equals $4,000+ in our case.
  4. I ask the supplier what changed in the last revision and whether the part has been fitted to a current-model Leeboy.
  5. If it touches asphalt, hydraulics, or safety, I default to OEM or a brand I've already verified on our machines.

That checklist came from mistakes, not from a manual. It's caught 47 potential problems in the last 18 months.

If the answer is a day of paving, then the spec matters more than the price. If the answer is a filter change in the yard, take the deal.

I still pay more than I'd like for certain Leeboy tack distributor components. That's not because I love spending the budget. It's because the alternative quotes I saved ended up costing more. The cheap part never seems cheap after the crew watches it fail.

I've been asked if this means we never buy aftermarket. No. It means we buy aftermarket the same way we hire a backhoe instead of an excavator: only when the specific job calls for it. That's the difference between being cheap and being smart.

That's the lesson I wish someone gave me in 2017: the lowest price is only the beginning of the real cost.
