Since 2018, I’ve handled parts and maintenance coordination for a road and paving crew. I keep a list of my own repair mistakes on the wall above my desk. Not to punish myself. To stop the same person—me—from making them all over again. Five of those mistakes have cost roughly $18,000 in wasted labor, restocking fees, and downtime. The clearest example was a part I ordered for a LeeBoy tack distributor. It looked like the right call at the time. It wasn’t.
What happened with the LeeBoy tack distributor
LeeBoy asphalt paving equipment has a good reputation around our shop, but good equipment still gets blamed for the wrong problem. In March 2024, our crew was prepping for a surface overlay when the operator said the tack distributor was leaving streaks. Some nozzles spit, some dribbled, and the whole spray bar seemed to pulse. The crew chief was convinced the pump was going bad. I was in the office, and I didn’t go look. That was mistake number one.
I checked the pump pressure at idle and thought it looked lower than the service spec. What I actually did was measure at the wrong point and compare it to the wrong value in my head. I ordered a replacement pump kit anyway. The part cost $1,900. Our mechanic spent most of a day installing it. The next morning, the spray bar still pulsed.
It took another day and a half to find the real cause. The suction-side hose was letting air into the pump because a small O-ring had cracked and a metal clip had worked loose. At an idle check, the system seemed fine. Under working speed, the pump pulled air through the damaged fitting, which caused the pressure to flutter. The fix was roughly $6 in rubber, a new clip, and a few dirty knuckles. The $1,900 pump is sitting in a box on my shelf as a reminder that I diagnosed the part before I understood the system.
The same mistake with a loader bucket and an AC compressor
That wasn’t an isolated event. A few months later, I ordered a replacement bucket for a compact loader we use around the paver. I compared the bucket width and pin spacing to the old unit. The numbers matched. The quick-attach plate did not. The bucket was close, but close doesn’t mount, and we paid a restocking fee to send it back.
Around the same time, the AC compressor on a LeeBoy motor grader started chattering whenever the operator switched on the cab air conditioner. I was convinced the compressor clutch was failing. I bought a replacement AC compressor, scheduled the install, and felt productive. It still chattered. Finally, our mechanic found a corroded ground wire that was dropping voltage to the clutch. The old compressor was fine. The repair was a new terminal and a cleanup. The unnecessary AC compressor cost us about $700 plus labor, and it’s still in the shop because I didn’t want to admit I’d ordered it.
Those three things—a tack distributor pump, a loader bucket, an AC compressor—sound unrelated. They weren’t. In each case, I treated a category name as if it were a complete specification. I asked “what part?” before I asked “what condition is actually causing the symptom?”
What a forklift certification question taught me
Not long after that, a new worker asked me how to become forklift certified. It felt like a completely different conversation. But the more I thought about it, the more it connected.
Under OSHA’s powered industrial truck standard (29 CFR 1910.178(l)), becoming forklift certified is not just paying for a plastic card. An employer has to make sure each operator is trained and evaluated on the specific type of truck they’ll use, and that record has to be maintained. It’s a proof that someone has met a minimum standard at a point in time. It is not a blanket license to operate any lift, in any condition, forever.
The connection to my parts ordering is this: a certification is a label, and so is a part number. The label matters, but it only works if it matches a real, verified situation. Searching “LeeBoy tack distributor pump” gives me a part. It doesn’t tell me whether the pump is causing the spray pattern or the damage is upstream of it. The responsible move is not to reject labels. It’s to know what the label does not say.
What I do now before I order anything expensive
My checklist is not complicated, and it doesn’t guarantee perfection. It has just three steps.
- First, follow the diagnostic order in the LeeBoy service information. I read the test sequence all the way through before I call the parts department.
- Second, ask why now. A failure after a service, after rain, or after a tank refill points to a different cause than a gradual breakdown. That question catches assumptions early.
- Third, call someone who knows the boundary better than me. When I ask our local LeeBoy dealer for a part, I give them the machine model and serial number and tell them what the machine was doing. If they ask for more information, that’s not a delay. That’s them protecting me from my own shortcut.
I don’t have hard data on how many equipment failures are caused by bad guesses instead of bad parts. Anecdotally, I’d say at least a third of the expensive parts I’ve bought in the last few years were ordered before the root cause was confirmed. The cost is not just the part. It’s the days the machine spends waiting for that part to arrive and then waiting for the actual fix.
